Stator Consulting
When the product outgrows the implementation model

Implementation capability your own teams run.

We help software companies, especially those building, delivering or adopting AI platforms, design an implementation model with their team, pilot it on a live customer and hand it over.

What we see

Implementation is where customer loyalty is decided.

Deals are signed in Sales, but customers decide whether to stay during implementation. As products grow, especially products with AI inside, the implementation model built for an earlier stage often trails behind, even with a strong team in place.

professional services projects are delivered late.

95%

of enterprise GenAI pilots show no meaningful financial return. The AI often works; the path to production is where it stalls.

Five moments we see most often

Transform

A team is in place and wants more predictable delivery.

How do we make go-lives more predictable?

Prepare

Funding, acquisition or IPO diligence is ahead.

What will diligence find in our delivery?

Build

A new product is scaling with no implementation team yet.

How do the founders step back from projects?

Integrate

An acquired product arrives with its own customers.

How do we make two ways of working one?

AI platform launch

Customers are unsure how to implement an AI product.

How do customers get our AI into production?

Does one of these sound familiar? Tell us what you see.

Our approach

Design it. Pilot it together. Hand it over.

We start with a Diagnostic that gives a scored baseline, then follow a structured journey. Your team runs it; we work alongside, coach and step away.

01

Assess

Starts with a Diagnostic

Interviews, process mapping and a KPI baseline, scored across six pillars with evidence.

You keepA baseline scorecard, root causes and a prioritized roadmap
02

Design

Together with your team

You set the targets. Together we design roles, lifecycle, gates, KPIs and tools.

You keepA target model and a draft implementation playbook
03

Pilot

On a live customer

Your team runs a live customer on the new model. We co-lead the kickoff and first gate, then shadow and coach.

You keepA playbook tested on a live customer
04

Transfer

To your team

We refine from the pilot, train the wider team and re-score all six pillars.

You keepThe final playbook, a re-scored scorecard and a trained team

Six pillars of a great implementation experience

The same six pillars for every client, scored from 1 (ad hoc) to 4 (scaled). Each client chooses its own targets.

What makes it repeatable?

Who we serve

AI first, in three connected segments.

The AI vendor, the systems integrator and the adopting company each own part of one implementation. We help each build its part, and the boundary between them.

01

AI product companies

Companies launching AI platforms, agents or MCPs that their customers must implement.

What helps: a repeatable way for customers to implement, with data-readiness and evaluation gates and quality monitoring after go-live.
02

Systems integrators for AI platforms

Partners building a delivery practice around one or more AI products or platforms.

What helps: a delivery model the practice can repeat across clients and vendors: lifecycle, roles, reusable assets and health measures.
03

Companies adopting AI platforms

Organizations implementing an AI platform with an in-house team or through an SI.

What helps: clear ownership across vendor, SI and in-house teams, governance of the SI, and measures of value.

Our domain depth is strongest in fintech, digital banking and payments, and we bring it to each segment.

What you keep

Built to leave a capability, not a dependency.

A scorecard

Where you stand on all six pillars, the targets you chose and how far you have moved. Baselined at the start, re-scored at handover.

A playbook

How your team runs every implementation: one chapter per pillar, built in your tools and tested on a live customer.

A trained team

Your people run the model from day one of the pilot. You own the implementation and the customer throughout.

Why us

Practitioners from both sides of the boundary.

  • ~45 years of combined leadershipProduct and implementation leaders who have worked together before, at product companies.
  • Built it beforeImplementation teams, playbooks, processes and tooling stood up from scratch.
  • Across the boundaryGo-to-market, Product, Engineering and Professional Services, where most implementation issues start.
  • Hands-on with AI platformsLaunches and customer implementations of AI platforms and MCPs.
  • Fixed scope, fixed feeWe commit to deliverables and measurement, and report outcomes openly.

We are not an outsourcing firm, staff augmentation or an hours-based engagement. Your team owns the work; we build the capability with them and step away.

Aditya (Adi) Chilukuri

Co-founder and CEO

Adi has spent his career on the product side of B2B software, much of it where products meet customers: implementation, onboarding and the client engagements that decide renewals.

He has built and scaled enterprise digital banking, payments and investing platforms alongside banks, credit unions and advisory firms, including a platform that helped Kony move from custom mobile applications to a scalable product business ahead of its acquisition by Temenos.

As Vice President of Product Management at Alogent, he led a cross-functional organization spanning product, engineering, UX, presales and implementation, personally led early client engagements and set up escalation frameworks. At Apex Fintech Solutions, he designed the firm's first formal client onboarding strategy and performance measures, aligned product, presales and implementation teams on field-readiness criteria, and brought a client-facing GenAI agent platform to market.

Questions we hear

Frequently asked

What exactly do you do?

We help software companies build a repeatable implementation capability. We assess how implementation runs today, design the target model with your team, pilot it on a live customer and hand it over.

Why not just hire a Head of Professional Services?

Do both. A new leader has to learn the product while running live projects. We give that leader a working model, so they can lead instead of invent.

What is the live implementation pilot?

A real customer, run on the new model. We co-lead the kickoff and the first gate; your team leads from there while we shadow and coach, up to an agreed checkpoint. It is designed so we never become your implementation team.

We already work with a systems integrator. Is this for us?

Often, yes. We help define who owns what across your team, the vendor and the SI, so each part of the implementation fits together.

Why can't we just use AI, such as Claude, to do this ourselves?

You can use AI for much of the drafting, and we encourage it; we use it ourselves. AI is very good at producing a playbook draft, templates, interview summaries and a first-cut assessment. What it cannot do is the part that decides whether anything changes:

  • Judgment from experience: knowing which two or three gaps matter most for your product and stage, and what to leave alone
  • An independent view across Product, Engineering and Implementation, where most issues sit and no one inside owns the boundary
  • Alignment: getting leaders to agree targets and trade-offs, held through steering reviews and gates
  • The live pilot: your team running a real customer on the new model, with coaching when it gets hard
  • Adoption: a trained team that keeps running it after we leave

Writing the playbook is the easy part; a team that runs it on a live customer is the outcome. AI makes our work faster and more affordable, and you keep the AI-assisted prompts and templates as part of the playbook.

How do we start?

With a conversation. A short working session to compare what you see with what we see across the market, and whether a Diagnostic makes sense.

If this resonates

Let's compare notes.

If you lead product, implementation or customer success at a software or AI company, or you are a PE or VC partner who sees this pattern across a portfolio, we would like to hear what you see.
